The 45-minute spine
Minutes 0–10: one anomaly, nominated before the meeting. Minutes 10–25: hypotheses and a single qualitative note (issue thread, interview, support quote). Minutes 25–40: decide — change docs, change API, change sampling, or explicitly wait. Minutes 40–45: log the decision with owner and review date.
Who must be present
Someone who can change the library, someone who hears users, and someone who owns the warehouse views. If one role is missing, cancel rather than perform. Cancellation is data too.
What we ban
Slide decks longer than three screens. Celebrating raw download spikes without a rung on the adoption ladder. Action items without a named human. The ritual is intentionally mild — sustainability beats intensity.
